Retort Pouch RFQ Checklist: What to Confirm Before the First Cook Cycle

A retort pouch is one of the few flexible packs where the process, rather than the film, decides whether the product is safe to sell. Buyers who treat it as a film purchase usually discover this during the first cook cycle, when pouches come out swollen, delaminated or leaking. This checklist covers what to settle with a supplier before that run.

1. Start with the process, not the pack

The pack has to be specified around the cook cycle, so the cook cycle has to be defined first. Before requesting samples, confirm:

  • Retort temperature and hold time. A structure qualified for a short cook is not automatically qualified for a long one.
  • Overpressure. Whether the retort applies air overpressure changes what the pouch has to withstand, and it is the single most common omission in an RFQ.
  • Cooling method. Cooling in the retort under pressure and cooling in a water bath are different mechanical events for the pack.
  • Fill temperature. Hot filling and cold filling followed by retort put different demands on the sealant and on the seal area.
  • Headspace. Too little and the pouch cannot accommodate expansion; too much and the pack becomes inefficient to ship.

2. The structure must survive the cook, not only the shelf

Shelf-life calculations tell you what the pack does over months. The cook cycle tells you what it does in one hour, and that is usually the harder test.

  • The sealant layer must be a retort-grade material. A standard low-temperature sealant that performs perfectly on a form-fill-seal line will not survive a retort cycle.
  • Foil is a barrier, not a strength member. An aluminium layer controls moisture, oxygen and light, but it does not make the pouch mechanically stronger, and it introduces a flex-crack risk that a transparent high-barrier structure does not have.
  • The laminating adhesive has to be a retort grade. This is where delamination originates. An adhesive that performs well at ambient temperature can fail after a cook cycle, and the failure appears as separation between layers rather than as a leak.
  • Inks and their adhesion matter too. Retort is unforgiving of under-cured ink, and the symptom is a bond failure rather than a print defect.

3. The seal is the part that actually fails

Most retort pouch failures are seal failures. Two causes dominate.

The seal window was established on a different machine. Temperature, dwell and pressure interact with the film, so a window that runs comfortably on one machine can sit outside the limits on another, with an identical specification sheet. The window has to be established on the machine that will run production, and recorded.

The seal area was contaminated before sealing. Gravy, oil and particulates reach the seal area more easily than most filling lines expect. A seal closed over product is a channel rather than a seal, and the channel typically becomes visible weeks later rather than on the line. Widening the seal reduces this but does not eliminate it, so the filling line’s cleanliness in the seal zone belongs in the specification.

4. What to request in the documentation

Ask for these explicitly, and treat their absence as a gap rather than a formality:

  • The full structure, layer by layer, with the function of each layer.
  • The seal window, with the machine on which it was established.
  • Barrier figures with their test conditions — temperature, relative humidity, method and sample area. A barrier number without test conditions is not a specification.
  • Burst and creep test results before and after the retort cycle, not only before.
  • A delamination check after retort.
  • The leak test method used, and the acceptance criterion.

5. Test on the real product and the real cycle

A pouch tested with water, retorted on an approximate cycle, does not tell you how the pack behaves with the actual product. Before the first commercial run, the sensible sequence is:

Fill pouches with the production recipe, on or simulating the production filler.

Retort them on the intended cycle, including the intended overpressure and cooling.

Inspect for swelling, seal distortion and delamination.

Run burst, creep and seal strength on the retorted pouches.

Then put the same pouches into storage and re-test at intervals, because some failure modes only appear after time.

6. Two mistakes that surface late

Case packing while the pouch is still hot. A hot seal is at its weakest, and a case packer does not wait for it to cool. Pouches that pass every laboratory test can still be damaged by handling immediately after the retort.

Assuming the pack transfers to a different cook cycle. When a recipe, a retort or a line changes, the qualification does not transfer with it. The pack has to be re-qualified against the new cycle.

What the pack cannot fix

One limitation is worth stating plainly, because it is the one buyers most often hope to design around: if the retort cycle itself is out of specification, no laminate rescues the batch. Packaging qualification confirms that the pack is right for the process. It cannot make a marginal process safe.
